Speed-to-Lead SMS — the playbook.

The research is boringly consistent: the business that replies first wins the lead. This guide covers the exact system we install for local service businesses, the research behind it, the compliance you need to know, and a drop-in text template you can ship this week.

1 · Why speed-to-lead is load-bearing

The lever most often cited is the InsideSales.com / MIT “Lead Response Management Study” conducted with Dr. James Oldroyd — contacting a web lead within 5 minutes makes you 9× more likely to qualify them vs. 10 minutes, and 21× more likely vs. 30 minutes. The Harvard Business Review follow-up showed that only 37% of companies replied within an hour — and just 16% within 5 minutes. The median was 42 hours.

The tactical implication for a local service business: every minute past the first five cuts your close rate materially. The person who called your competitor two minutes after you and got a live pickup is the person whose job you're no longer winning.

2 · What Speed-to-Lead SMS actually is

Two triggers, one outcome: any inbound form fill OR any missed call automatically fires a personalized SMS from your business number within 60 seconds. The text references who they are, what they asked about, and offers a specific next step (booking, callback window, or a live agent handoff).

The point is not the text itself. The point is the response window. You replace a 42-hour median with a 47-second median, and everything downstream gets better.

3 · The stack we install

  • Twilio for the underlying carrier infrastructure, with proper A2P 10DLC brand + campaign registration.
  • Serverless webhook that fires on form submit / missed-call status from your phone system.
  • Template engine that personalizes the text with first name, what they inquired about, and next step.
  • AI SMS / voice handoff for two-way conversation — handles qualification, answers common questions, schedules if the caller is ready.
  • Logs back to your CRM or dispatch (ServiceTitan, Housecall Pro, Jobber) so the record follows the customer forward.

4 · Compliance — don't skip this

SMS is a regulated channel. Before you send your first text, you need:

  • A2P 10DLC registration. Every business-to-consumer SMS campaign in the US must register the brand + the campaign with The Campaign Registry. Twilio, Bandwidth, and Sinch all walk you through it. Unregistered numbers get rate-limited or blocked.
  • Clear opt-in.“By submitting this form, you consent to receive text messages from [Business] about your inquiry.” On every form.
  • STOP / HELP. Every message flow must honor STOP and respond to HELP with your contact info. The AI receptionist / SMS layer handles this automatically.
  • Message rate limits.Keep your velocity proportional to your brand tier. Don't blast.

5 · A drop-in text template

This is the exact template we ship for the first touch after a missed call:

Hi {{first_name}} — {{business_name}} here. Sorry we
missed you. Looks like you called about {{reason}}.
Want to grab {{earliest_slot}} or reply with a better
time? Reply STOP to opt out.

Response rates on this pattern average 40–60%. The specificity — their name, the reason they called, a concrete time slot — is what separates it from the generic “thanks for reaching out” that most services send.

6 · What to measure

  • Time to first reply (target: <60s)
  • Reply rate on outbound (target: >40%)
  • Booking rate from SMS conversation (target: >25%)
  • Opt-out rate (healthy: <2%)
  • Revenue per captured lead vs. baseline

7 · Common failure modes

  • Unregistered numbers. Fines start at thousands per violation and the number gets throttled to zero throughput.
  • Generic copy.“Thanks for reaching out” converts at single-digit percent. Personalize or don't send.
  • No reply handling.Sending the first text is easy. Handling the caller's reply at 10pm on a Saturday is where most DIY setups break down. That's what the AI handoff is for.
  • Skipped compliance. Hope this is obvious by now.
